Psychological safety is the belief that you will not be punished or humiliated for speaking up with ideas, questions, concerns or mistakes. Jennifer Anderson is the founder and a leadership coach at Resilience Coaching and Consulting. Her CultureCon 2026 session put psychological safety as the precondition for anything else you are trying to do, and AI as the reason it has moved from a culture initiative to an operating requirement.
What psychological safety means
Anderson used Amy Edmondson's definition, from The Fearless Organization: a belief that one will not be punished or humiliated for speaking up with ideas, questions, concerns, or mistakes, and that the team is safe for interpersonal risk-taking.
The evidence she anchored to is Google's Project Aristotle, a research study run between 2012 and 2014 to identify the patterns and behaviors inside teams that lead to high performance. The hypothesis going in was that a successful team is some combination of high performers, an experienced manager, and unlimited resources.

It has four stages, and most teams stop at two
Drawing on Timothy Clark's four stages, Anderson laid the concept out as a ladder rather than a switch. Each stage is written as a sentence an employee would recognize about themselves.
Inclusion safety. I feel like I belong. I am accepted and respected. I can be myself, share my perspectives, I feel valued.
Learner safety. I am safe to learn and make mistakes without fear of embarrassment or shame. I ask questions, take risks, experiment.
Collaborator safety. I feel safe to contribute skills, knowledge and ideas. I feel heard and valued. I have a strong sense of autonomy and accountability.
Challenger safety. I feel safe to challenge the status quo, express honest opinions, and propose new ideas without fear. We engage in healthy debate.
The fourth is where most organizations stop. Plenty of teams have inclusion and learner safety and would still never tell a senior leader the plan is wrong.
Safety is not the same as comfort
A grid from her deck, adapted from Edmondson, puts psychological safety on one axis and accountability on the other. It produces four zones.
Apathy zone: low safety, low accountability. Nobody is stretching and nobody minds.
Anxiety zone: low safety, high accountability. High demands, no room to admit trouble.
Comfort zone: high safety, low accountability. Pleasant, and going nowhere.
Learning zone: high safety, high accountability. The quadrant where hard things get done well.
Her list of what each end looks like in practice: where safety is high, people raise concerns before problems escalate, teams explore different perspectives rather than defend positions, individuals acknowledge mistakes and learn from them, and conflict becomes a problem-solving conversation.
Where it is low, people hesitate to share concerns or disagreement, issues surface late when they are already serious, conversations become defensive or avoidant, and conflict becomes personal and more difficult to resolve.
She also flagged a complication most frameworks skip: safety operates at individual, team and organizational levels simultaneously, it is fluid across teams and layers, matrixed environments multiply the complexity, and most measurement tools only capture one level at a time. Her borrowed line for it, from Tom Geraghty: a team is only as safe as the least safe person.

Why change is hard for humans
In the middle of the session, Anderson went to the body.
Every change moves people through three states. The current one is familiar, predictable and comfortable. The in-between is unfamiliar, uncertain and uncomfortable. The future state is unfamiliar and uncertain too, and, as her slide put it, exciting and scary at the same time.
Any threat, real or perceived, overwhelms the nervous system, disrupts our ability to connect to safety, and puts us in survival mode. That shows up as fight, flight, freeze or fawn. Fawn is the one leaders miss: appeasing or complying to avoid conflict looks like agreement.
The other half is neuroplasticity. Nervous system regulation is a skill. You can strengthen your sense of safety and increase your comfort level with discomfort, which means none of this is fixed.
Calm is contagious, and so is panic
Emotions are energy, and energy drives behavior. Someone who doesn't feel safe hesitates to express their true feelings, avoids difficult conversations, plays it safe, and rarely asks questions or challenges ideas. Someone who does reaches out for help, asks questions frequently, takes creative risks, and is comfortable challenging thoughts and ideas.
Then the mechanism. Co-regulation is a mutual process where the nervous systems and emotional states of two people influence each other. A regulated nervous system helps stabilize another's through tone of voice, facial expression and steady presence. One calm person in the room measurably changes the physiology of the people around them.
The same channel runs in reverse. Stress, anxiety and dysregulation transmit between people through identical physiological pathways, measured in heart rate and other nervous system responses. Anderson credits the co-regulation research to Sbarra and Hazan.
Why AI raises the stakes
Anderson's framing of what makes this moment different is four words.
Volume. More change, all at once.
Pace. Faster than teams can metabolize.
Opacity. Less clarity, greater uncertainty.
Identity threat. What does this mean for me and my role in the world?
The last one is what she named as the difference between AI and every previous transformation.
She backed it with survey data: 40 percent concerned about AI-driven job loss, up from 28 percent two years earlier, per Mercer. 52 percent of US workers worried about AI's future impact on their jobs, per Pew Research Center. 53 percent fearing AI could put them or someone in their household out of work, per Reuters/Ipsos.
In the same Pew survey population, workers reported multiple and sometimes contradictory emotions about AI all at once. Excited and worried. Hopeful and overwhelmed.
What to do about it
Her five practices, drawn from the Center for Creative Leadership: make it an explicit priority by naming it, defining it and measuring it; facilitate everyone speaking up; establish norms for how failure is handled; create space for new ideas; and embrace productive conflict.
Her three-step formula for the moment someone brings you a concern:
Acknowledge the input. Shows the perspective is legitimate.
Show curiosity. Demonstrates respect and helps surface additional information.
Invite problem solving. Creates shared accountability and moves from a concern to collaborative dialogue.

Regulate yourself first
Anderson closed on the leader.
"A dysregulated leader doesn't just fail to help a team regulate. They actively destabilize it. Regulating yourself first isn't a nice to have. It's foundational nervous system hygiene."
Her instruction underneath it was two words: do your work. A culture of psychological safety, on her final framing, strengthens organizational change capability, facilitates transformation, promotes agility and resilience, and keeps workplaces human.
The last slide before her thank-you borrowed a line from Claude Silver, who had opened the same conference:
"Be the reason the room feels steady."
